1.3M views · channel avg ~7.3KThis is a real scan of one niche. The grey dots are ordinary posts, sitting close to their channel's average. The red ones are outliers: videos that did 100 to 1,500 times better than the channel normally does. The further from the centre, the bigger the win. These are the videos we study, and the ones we build yours from.
01 · The problem
Posting is easy.
Getting watched is the hard part.
Every video gets about two seconds. In that time the viewer decides whether to keep watching or keep scrolling. If they stay, your expertise gets a hearing. If they don't, it makes no difference how good the advice was, because nobody heard it.
Most experts lose those two seconds the same way. They make content up from scratch: tips videos, podcast clips, whatever the VA with the editing app suggested. None of it has been tested on the audience it's aimed at, and the view counts show it.
If nobody's watching, the problem is usually your opening. That's a different problem from weak content, and it has a different fix.
02 · The shift
Observation beats creativity.
This week, somewhere in your niche, a video from an account smaller than yours got a hundred times its usual views. When a small account beats its own average by that much, it's the format doing the work: how the video opens and how it's put together. And it's public proof that this pattern stops your buyer mid-scroll.
Nobody owns a format. Most people scroll straight past that proof. We collect it. A format that has already won comes with three advantages: the audience has seen the shape before, the platform already knows who to show it to, and the familiar structure is what makes you, inside it, land.
03 · The method
The Outlier Method™
Our system for turning an expert into an account their market stops for. It runs on three things: data, psychology, and a weekly routine. It replaces brainstorming.
Data
Find what wins
We scan six months of your niche, every channel, thousands of videos, and rank each one by outlier score: how far it beat its own channel's average. Then we take the top 50 apart. The ranking comes from what your market has already watched.
Psychology
Know why it wins
For each winner we work out what made people stay: the opening, the question it leaves hanging, the reason to trust the speaker, who the viewer feels it's for. Then we take the reason it worked, rather than the video itself, and build it around your expertise.
System
Make it repeat
One good video on its own doesn't build anything. Every week we plan a batch, publish it, and run every result through the Diagnostic Grid. Over time that gives you a library of formats that work for you, a bank of tested hooks, and an audience that trusts you before you sell them anything. The longer it runs, the better it gets.
The method in one line
Data finds what your market already watches. Psychology explains why. The weekly routine makes sure it keeps happening.
04 · How it works
We build the engine.
Then we run it for you.
Weeks 1 to 2: the setup
Position
We map every serious player in your niche across seven attributes and find the gap: the position nobody credible is holding. You get a map of the open lane, with the evidence.
Aim
We build your audience bullseye: your exact buyer in the centre, five rings out. Every video is aimed at one ring. Broad content tells the platform nothing about who should see it, and the platform decides your reach.
Decode
We take your niche's top 50 winners apart: which topics perform, which formats they use, how they're shot, and how they open. The hooks become fill-in-the-blank templates written in your voice.
Build the engines
Your hook bank, script templates, on-screen text cards and caption format. Each one comes from a video that measurably worked, and each one is written before filming day, so on the day you just read.
Then, every week
Your job
~90 minutes
- Show up on camera once a week
- Read the scripts we hand you. Hooks written, beats numbered, shot list attached
- Be yourself. The system is built around your voice, not a persona
That's the whole job.
Our job
The other 40 hours
- Scan your niche every week and add new winning formats to your library
- Plan the batch: 7 videos, 2 from each of 3 proven topics plus 1 wildcard, each aimed at a bullseye ring
- Write the scripts, hooks, on-screen cards and captions
- Edit, caption and publish on a schedule your audience can rely on
- Check every video against the Diagnostic Grid. No views means a hook problem. No likes means an idea problem. No saves means a value problem. Each one has a specific fix
- Double down on winners: same format, new angle, until it stops working
Each week starts from what the last one proved.
The Outlier Method · system overview
Three parts, seven pieces,
one weekly loop.
What the system is, what it's made of, how the pieces connect, and the weekly loop that makes it improve.
The whole system in one breath
Find the videos your market has already watched. Work out why they won. Rebuild them around you. Publish every week, check the results, and do more of what works.
Part I
Three parts. That's the whole system.
Everything belongs to one of three jobs. AIM is done once and refreshed each quarter. BUILD turns the research into scripts you can film. RUN is the weekly routine.
Do once · refresh quarterly
1 · AIM
Work out who the content is for, where the open lane is, and what the market has already shown it watches. All of it from data.
Built from research · rebuilt from results
2 · BUILD
Turn the research into the engines: fill-in-the-blank hooks, script templates and captions in your voice. The first version is built from the niche's winners. After that, about 80% of it is rebuilt from what your own videos prove.
Every week · forever
3 · RUN
Make a batch of 7 videos, publish them, check every result, and repeat what works. Each week is faster and more accurate than the last.
The Outlier Method: the whole system on one line
Aim decides who you're talking to. Build writes what you'll say. Run publishes it every week, and what happens next rewrites the plan. That feedback arrow is the part that matters: after the first cycle, most of what you make comes from your own results, not the niche's.
Part II
The seven pieces, and how each one feeds the next.
Each piece is a finished document you keep. Read them top to bottom. Each one feeds the next.
The Positioning Wheel
AimEvery serious competitor in the niche, mapped across 7 attributes: topics, depth, proof, audience, delivery, story format, visual format. It shows which lanes are crowded and which one is open.
Feeds the Bullseye: it tells us which lane the centre sits in.
The Audience Bullseye
AimYour exact buyer at the centre, then five rings, each one a little broader. Rings 2 and 3 convert. Ring 4 reaches. Ring 5 is the trap: going viral with the wrong audience teaches the platform to show you to the wrong people. Every video is aimed at one ring.
Feeds the Content Mix: it decides which rings the topic lanes sit on.
The Topic Scan & Top 50
AimSix months of the niche, every video ranked by outlier score, which is how far it beat its own channel's average. The top 50 are taken apart and grouped into topic lanes: what your buyer has already shown they watch.
Feeds the Content Mix, which lanes, and the Format Matrix, how the winners were built.
The Format Matrix
AimEvery winner split into its two ingredients: how the words are organised and how it's shot. The grid shows which combinations win and which cells are empty. The empty cells are formats nobody in the niche has claimed.
Feeds the Engines: proven structures get copied, empty cells become calculated bets.
The 3-2-1 Content Mix
RunThe weekly recipe: 3 proven topic lanes, 2 narrow ones that convert and 1 broad one that reaches. 2 videos from each, plus 1 wildcard. Seven videos, each aimed at a ring. The plan is redone every week.
Feeds the weekly loop, and its results feed the Diagnostic Grid.
The Diagnostic Grid
RunEvery published video is read like a doctor reads symptoms. No views: hook problem. Views but no likes: idea problem. No comments: emotion problem. Low watch time: editing problem. Each one points at a single fix. We never write a video off as "didn't work".
Feeds the Content Engines: what the grid proves is what the plan gets rebuilt from.
The Content Engines
The planThe output of the whole system: the plan every video is made from. Hook families with fill-in-the-blank patterns, script templates with numbered beats, on-screen text cards and a caption format, all written in your voice before filming day. Roughly 80% of the plan comes from the Diagnostic Grid, meaning what your own videos proved. The rest comes from the weekly scan. The engines are rewritten every week.
Feeds next week's batch. The grid checks the batch, and the results rewrite the engines.
Part III
The weekly loop, and why it compounds.
RUN is a six-step loop that repeats every week. The point is what builds up in the middle over time, video after video.
Observe → Decode → Adapt → Deploy → Diagnose → Double down → back to Observe
Step 5, Diagnose, is where the Diagnostic Grid lives: every result becomes either a specific fix or a decision to run that video again, so next week starts from what this week proved. The centre of the wheel is the asset it builds: a library of formats that work for you, a bank of tested hooks, better judgement, and an audience that trusts you before you sell.
The 80/20 deal
About 20% of videos will produce 80% of the results. That's how attention works. The other 80% aren't wasted. They build the library, sharpen the judgement, and keep you in front of your audience. When a video misses, we find the one part that broke, fix it, and go again. When a video hits, we don't move on. We run it again with a new angle until it stops working.
Part IV
What one week looks like.
Step 1
Hunt
Scan the niche for new outliers. Update the format library and the batch plan.
Step 2
Script
7 videos scripted from the engines. Hook, beats, on-screen card and caption, each aimed at a ring.
Step 3
Film
One session, about 90 minutes on camera. Everything is written before you arrive.
Step 4
Ship
Edit tight, cutting anything that adds nothing new. Caption everything. Post daily.
Step 5
Read
Every video through the Diagnostic Grid. Winners go on the repeat list. The batch plan is redone.
Then it starts again. Week one works from research. Week fifty works from a library of everything that has ever worked for your exact audience. That's the difference between a content agency and a system.
05 · What you get
Everything we build,
you keep.
The research, the playbooks and the libraries are all written down and all yours. If we part ways, the system stays with you.
Positioning & Whitespace Map
Every competitor mapped across 7 attributes, and your open lane named, with the evidence.
Audience Bullseye & Content Mix
Your buyer at the centre, five rings out, and the weekly 3-2-1 batch plan aimed at them.
The Top-50 Outlier Decode
Your niche's proven winners, taken apart and ranked. Refreshed as the niche moves.
Format Playbook
Which story structures and visual styles win in your niche, and which combinations nobody has claimed yet.
Hook Bank & Script Engines
Fill-in-the-blank openers and script templates in your voice, each traced to a measured winner.
The Weekly Batch
7 videos a week: scripted, directed, edited, captioned, published, then checked.
The Diagnostic Grid
Every published video checked against six failure patterns, each with one specific fix. Winners get flagged to repeat. This is what rewrites about 80% of your plan from your own results.
The Compounding Library
Your format library, hook bank and performance history. It's why month six is cheaper and better than month one.
06 · Results
You see everything
we see.
We don't do vague agency proof. Every claim on this page comes from one of two places: published attention research (Stanford, Penn, UC Irvine) or measured performance data from real niches. And every client gets their own dashboard: the outlier scores, the diagnoses, the whole engine.
The scan below is real. The client results are marked as slots on purpose: they should carry your name and your numbers, not ours.

07 · The fit
Built for experts,
not for everyone.
This only works when the inputs are real. We take on a small number of clients, and we're straight about who it suits.
This is for you if
- You're a coach, consultant, expert or founder, and you're good at what you do
- You sell a high-value offer, so a handful of the right clients pays for this many times over
- You're willing to be on camera: about 90 minutes a week, in your own voice
- You think in quarters, not weeks, because this builds over time
This is not for you if
- You want to go viral once, not build an audience that buys
- You won't appear on camera and want a faceless channel
- You need results in a fortnight or you're pulling the plug
- You'd rather impress your peers than win buyers
